Custom CRM vs Zoho and Salesforce
Almost every CRM comparison ignores the only metric that matters: whether your salespeople actually update it. A CRM with perfect features and 30% adoption is worse than a spreadsheet, because you now trust numbers that are wrong.
Flat-rate CRM
Built around your sales motion, one price for the whole team
Zoho CRM or Salesforce
Mature SaaS products, per user per month
Side by side
| Criterion | Flat-rate CRM | Zoho CRM or Salesforce |

| Setup time | 2–4 weeks | Zoho days to weeks; Salesforce weeks to months |
| WhatsApp integration | Native, built for Indian selling | Via paid add-ons or third-party connectors |
| IndiaMART / JustDial capture | Direct integration | Usually a third-party connector |
| Reporting and dashboards | What you build | Extensive and mature out of the box |

| Data ownership | Yours, on your infrastructure | Theirs, exportable |
Choose Zoho CRM or Salesforce when
The cases where we are not the right answer.
- You have fewer than about 10 sales users — per-seat pricing is genuinely cheap at that size
- You need mature reporting and forecasting immediately
- You rely on a wide range of ready integrations
- Your team is distributed globally and you need a battle-tested mobile app
- You want to be running this week rather than in a month
Choose Flat-rate CRM when
- You have 25 or more sales users and per-seat costs are compounding
- WhatsApp is central to how your team actually sells
- You buy leads from IndiaMART, JustDial or TradeIndia at volume
- Your sales process does not fit the standard lead-to-opportunity model
- Field sales need reliable offline capture
Our honest view
Under ten users, use Zoho — the maths does not favour anything else and the product is good. Above roughly fifteen, a flat-rate CRM costs less every month you keep hiring, and the gap widens rather than closes. That matters most if WhatsApp and Indian lead portals are central to how you sell. Salesforce earns its cost when you have the process complexity and a sales-operations team to exploit it; bought as a status purchase it becomes expensive shelfware.
Common questions
Will our sales team actually use it?
Only if it is designed for them rather than for management reporting. That is a design problem, not a build-versus-buy problem — plenty of Salesforce rollouts fail the same way. The test is whether the rep gets something back from entering data. If they do not, no product will save it.
Can we migrate from Zoho later?
Yes. Zoho exports contacts, accounts, deals and activity history cleanly, and we map your existing pipeline stages rather than imposing ours. Migration is usually a few days.
Is Salesforce worth it for an Indian mid-market company?
Sometimes, but less often than it is sold. It rewards organisations with dedicated sales-operations capability. Without someone owning the configuration, you pay enterprise prices for a contact database.
